A roadmap, not a leap: How a rollout actually progresses

Here's what that actually looks like, phase by phase and stage by stage.

How every stage actually gets implemented

Whichever stage you're moving into, the implementation itself follows the same rhythm: four phases, repeated:

  1. Kick-off. Align key stakeholders on goals, use cases, and technical requirements.
  2. Discovery & design. Define and approve the target architecture, integration concept, and data model.
  3. Develop & testing. Implement, configure, and validate all features through end-to-end testing.
  4. Go-Live. Launch your project. Teams operate, agents decide.

This rhythm is what runs inside each stage. From stage to stage the rhythm stays the same, what changes is the scope. The stages can look different depending on the individual pain points 

Stage 1: Basic Order Management

Goal: Automate order routing, digitize fulfillment processes, and establish a single source of truth for stock and orders.

  • Introducing or replacing an OMS
  • 360° order visibility

Stage 3: Full Network Activation

Goal: Expand activation to external parties and enhance omnichannel processes to increase customer satisfaction.

Typical use cases:

  • Connect to marketplaces and dropshippers
  • Advanced delivery promise incl. reservations
  • Advanced pickup options (Click & Meet)
  • Same-day delivery
  • Personalization of orders

Scope: Full network integration.

This is where the system stops being an internal tool and starts touching the wider ecosystem, e.g. marketplaces, dropshippers, same-day logistics partners. The complexity goes up, but so does what customers actually notice.

Stage 4: Entire Omnichannel Integration

Goal: Leverage store-specific and cross-store efficiencies to exploit full omnichannel potential and maximize revenue.

Typical use cases:

  • Store-to-store shipment
  • Backorders & preorders
  • Enable BORIS (returns anywhere)
  • Support endless aisle

Scope: Global scale and optimization.

The final stage is where the network starts working for the business instead of the business working around the network: cross-store efficiencies, flexible returns, and inventory that's genuinely usable from anywhere.

Why staging it this way is faster, not slower

It might sound counterintuitive: doesn't breaking a rollout into four stages take longer than "just doing it all at once"? In practice, the opposite is true, for a few concrete reasons:

  • A modular, composable architecture means no rip-and-replace. Teams migrate step by step instead of switching every system over at once, which is what actually creates the multi-month projects everyone dreads.
  • Piloting a single store cluster or channel first (see Stage 1's scope) demonstrates time-to-value quickly, instead of betting the whole rollout on a single go-live date.
